It happens every year. The week before Black Friday, a small business owner decides to "run some holiday Facebook ads." On Tuesday the post gets boosted. On Wednesday the budget doubles. On Thursday the photo changes. By Saturday the report shows plenty of views and clicks, and the phone is as quiet as any other weekend.
The ads were not the problem. The timing was. In 2026, Thanksgiving falls on Thursday, November 26, so Black Friday is November 27. Small Business Saturday, which American Express celebrates the Saturday after Thanksgiving, is November 28. From the first week of October, you have less than eight weeks. That is enough time to do it right, if you start now.
Why launching the week of Black Friday is already too late
Meta's delivery system needs time to learn who responds to your ad. Meta calls this the learning phase, and explains that an ad set usually exits it after about 50 results in the week after its last significant edit. While it is learning, Meta says, performance is less stable and the cost per result is usually higher.
What most owners do not know is what counts as a significant edit. According to Meta, each of these restarts the learning:
- Any change to the targeting.
- Any change to the ad creative, or adding a new ad to the ad set.
- Changing the optimization event.
- Pausing the ad set for 7 days or longer.
- A large change to the budget (a small adjustment usually does not count).
So the owner in the story restarted the learning three times in four days. The fix is not a bigger budget. It is to test in October, decide in early November, and leave the campaigns alone during the busiest week of the year.
Measure the number that sells, not the one that looks good
Before you spend a dollar, decide what a result means for your business. Not a like. Not a view. The action that puts money in the register.
Meta itself gives you a clue. It describes the Traffic objective as a way to show your ad to the people most likely to click it. Choose that objective and you will get clickers, and clicks are not customers. If you want a message on WhatsApp or Messenger, a call, a booking or a sale, build the campaign around that action and make sure the report shows it.

No ad platform can calculate that last row for you. Only you know how many of those conversations became paying customers. Write it down every week.
Five things to set up in October
1. An offer that answers a real doubt
Black Friday discounts were built for stores. If you sell services, you have better options. Start with the questions your customers already ask you every December: "Can I give this as a gift?", "Will you have availability before the holidays?", "Is it worth the price?" Each one points to an offer:
- A salon or med spa in Orlando: gift cards and holiday packages, because people are shopping for presents.
- An HVAC or cleaning company in Kissimmee: priority dates before family comes to visit.
- An academy or school: winter camp enrollment, or classes as a gift.
- A restaurant: office party reservations, booked in advance.
The best holiday offer is not the biggest discount. It is the one that removes the reason people hesitate.
2. Real photos and videos
Your customers see a flood of ads in November. The ones that make them stop show a real place, a real team and real results. Shoot in October, with the holiday details already up, so your material is ready and you do not have to swap creatives in the middle of the learning phase.
3. A Pixel that counts the right thing
The Meta Pixel counts what people do on your website. Meta also offers the Conversions API, which sends the same events from your server and is less affected by browser settings and ad blockers. If you send the same event through both, Meta asks you to set up deduplication so each booking is counted only once. Without it, you may see more conversions than you really had, and make decisions on inflated numbers.
In October, check three things in Events Manager: that the event that matters (a booking, a lead form, a purchase) fires when it should, that it is not counted twice, and that the Test Events tool shows it arriving.
4. The list of customers who already know you
Your warmest audience is the people who have already bought from you. Meta lets you upload a customer list to create a custom audience, and two details make October the right time to do it:
- Meta warns that if your ad account is new, or was recently linked, it may take a few weeks before you can create a customer list audience.
- Meta marks a list as outdated when it has not been updated in over 30 days, which can affect delivery.
You need a legal basis to use that information, and Meta prohibits lists based on sensitive information, such as health information. Clinics and med spas should be especially careful. If you have doubts about privacy rules, ask a professional.
5. A report you can actually read
Meta now separates the ways an ad can get credit for a result. In its standard attribution settings:
- Click-through counts events within 1 or 7 days after a link click.
- Engage-through counts events within 1 day after another interaction, like a save or a video played for 5 seconds.
- View-through counts events within 1 day after someone sees the ad.
Meta notes that some accounts may still use the previous versions while the change rolls out.
Why it matters: a "result" in your report may come from someone who only watched a few seconds of your video. Check which settings your ad sets use, and compare the report with what actually happened in your business.

One more detail for Small Business Saturday: American Express offers free Shop Small materials, such as signs and social media posts. Review the conditions on their page and use them if your business qualifies.
Where AI speeds things up, and where it cannot
AI makes this work faster. It helps draft copy variations, suggest offers and summarize which ads start more conversations. What it cannot know is why your customers hesitate, which offer fits your season, or which of last week's messages turned into a real sale. That takes someone who knows your business and reads the numbers with you.
Questions to ask any agency before you hire
- What will you count as a result for my business: clicks, messages, bookings or sales?
- When will you launch, and how will you avoid restarting the learning phase in the busiest week?
- How will you check that the Pixel counts each booking only once?
- Will you use my customer list, and how will you protect that information?
- Who answers the messages the ads bring in, and how fast?
- Can you write the ads natively in English and Spanish, not machine-translated?
If the only number in their reports is reach, you already know what they will optimize for.
